The planner problem no one is talking about (and why it’s costing you)

This past week I did something a little unusual.
I spent three full days reviewing therapists’ daily planners across different spas I work with. Not the strategy. Not the targets. The actual, physical planners that teams are using day to day.
What I found genuinely surprised me.
One of the spas that is flying - strong revenue, confident therapists, high morale - had planners that were intentional. Thought-through. Purposeful.
Planned with clarity. You could see the thinking behind the day.
Another spa, where revenue has been lagging and team energy feels flat, also had planners.
But they were copy-and-paste.
Same structure. Same wording. Same goals.
No intention. No ownership. No connection to that therapist, that day, or that business.
And suddenly… everything made sense.
Here’s the scary part:
Most managers would say, “My team plans already.”
And technically, they’d be right.
What this week taught me is that planning is not the same as intentional planning.
The difference between those two planners explained:
- why one spa’s revenue is consistently ahead
- why one team feels energised and motivated
- and why the other feels like they’re “doing the work” but not getting the results
The even better part?
This wasn’t a six-month fix.
With two days of correction and one focused one-hour training session, everything shifted.
Revenue lifted.
Morale lifted.
Clarity returned.
